In 2020 we set out to build software that gave small businesses access to enterprise-quality marketing. Five years and US$500M+ of enterprise media later, that product exists. It's called Kali OS, and it's what we're devoting the rest of Kaliber to.
The team behind the pivot, senior operators across Singapore, Indonesia, and APAC.01 · The original idea
What we set out to build in 2020.
Software that could ingest a small business's core objectives, its DNA, what makes it special. And launch campaigns optimised on the metrics that actually mattered.
Not another agency. Not another dashboard. A product that put senior-grade marketing decisions inside reach of businesses priced out of them.
The model · 2020The 'How we work' framework as it was first designed, three pillars that still shape Kali OS today. The 'Core' concept · May 2020Earth cross-section: inner core (business objectives), outer core (marketing strategy), mantle (automation algorithm). The proof · May 2020Original file timestamps from the product document, the 2020 vision is on the record.
We didn't have the AI to build it then. So we built the agency that would learn how.
02 · The detour
Five years at enterprise scale.
We took the long way round. WorldFirst (Ant Group). Trend Micro across 32 cities. Zenyum scaling 5 markets in 2 months. Stripe, Pfizer, Unilever, Okta, clients who don't pay for fluff.
The work taught us how growth actually compounds, what good looks like inside a $1M/month account, and what's possible when AI is treated as throughput rather than novelty.
A selection of brands we've operated for
US$500M+
media managed across 8 APAC markets, 14 years of compounded craft
3,000+
brands diagnosed. Patterns extracted, plays codified, what works at scale documented
03 · The realisation
AI changed what's economically possible.
For five years, enterprise-grade capability was only available to clients who could pay for it. Senior time scaled linearly. Cost followed.
Then AI changed the math. One strategist ships 10× the variation. Monitoring runs continuously. Creative production accelerates without quality loss. The cost structure of serious marketing collapsed.
The 2020 question came back: what if we gave small businesses what enterprise clients have been getting?
The product · Kali OS
The 2020 vision, finally built.
Kali OS is the AI-native operating system we always wanted to build. It ingests your business model, objectives, and brand DNA. Then produces performance marketing output at enterprise quality, at SMB cost.
Ingests your business DNA
Your unit economics, brand voice, audience, competitive landscape. The same context a senior strategist would extract in week one, built into the system.
Optimises on real metrics
Not vanity numbers. Pipeline, revenue, margin, qualified leads. The metrics that actually move the business, fed back into every optimisation decision.
Compounds creative throughput
Tens of variations a week, brand-faithful, production-ready. AI scales the volume; senior operators set the standard the AI ships against.
Runs as your operating layer
Standalone subscription, or layered into a Kaliber retainer. Either way: 24/7 monitoring, on-demand intelligence, decisions made on signal rather than schedule.
Best fit: businesses spending SGD 5,000 to SGD 100,000 per month on paid media. Founder-led companies, ambitious clinics, growing e-commerce brands, B2B SaaS at Series A or earlier.
Below SGD 5K, there isn't enough signal for AI-native operations to compound, we'll tell you that honestly in the first call. Inside the range, this is where Kaliber is sharpest. Built for exactly this audience, with capability the segment has historically been priced out of.
Leadership
The team behind the pivot.
Robert Lai (Founder & CEO, ex-Google New York), Shawn Lee (COO, brand strategist), TK Teo (Cannes Lion winner, performance creative), Jacqueline Yan (enterprise performance), Marjohn Reglos (intelligence & data, ex-GroupM), Viki Suhendro (GEO & search, ex-Shopee/Mekari), and 15+ senior specialists across APAC pods.
A product that could ingest a small business's core objectives, its DNA, and what makes it special. And use that to launch successful campaigns optimised on the metrics that actually mattered.
The agency work was the path to building the capability. Kali OS is the product that 2020 idea has become.
What is Kali OS?
Kali OS is Kaliber's AI-native operating system for performance marketing. It ingests an SMB's business model, objectives, and brand DNA to produce performance marketing output at enterprise quality and SMB cost.
Available standalone (subscription) or layered into all Kaliber retainer engagements. See pricing tiers for how it fits each engagement level.
Does Kaliber still work with large companies?
We honour existing enterprise commitments and case studies (WorldFirst, Trend Micro, Zenyum, and others remain accurate proof of capability), but we're no longer accepting new enterprise engagements.
New client work is focused entirely on small and mid-sized businesses where our AI-native approach makes the largest difference.
What size of business is Kaliber best for now?
Best fit: businesses spending SGD 5,000 to SGD 100,000 per month on paid media. Founder-led companies, ambitious clinics, growing e-commerce brands, B2B SaaS at Series A or earlier.
Below that threshold, AI-native operations don't yet have enough signal to compound. Above it, enterprise agencies still have specific advantages we no longer optimise for.
Who founded Kaliber?

Today the company is led by Robert (CEO) and Shawn Lee (COO), supported by 15+ senior specialists across APAC pods.
